And most suppliers give you the same useless answer: "Air is faster but more expensive. Sea is slower but cheaper."
That is technically true, but it tells you nothing. What you really need to know is: At what order size does sea freight become worth the wait?And what are the hidden costs that no one tells you about?
As someone who has shipped 10,000+ orders over 15 years, I am going to give you the real numbers. Not vague advice—actual cost breakdowns with 2026 rates.
The Simple Math: Cost Per Kilogram
Let us start with the basic rates. These are real 2026 rates from China to the USA (West Coast):

Scenario 1: 500 Custom Medals (25kg total)

- Freight: 25kg × $10/kg = $250
- Fuel surcharge (20%): $50
- Security fee: $40
- Customs clearance: $120
- Total: $460 ($0.92/medal)
🚢 Sea Freight:
- Freight: 25kg × $1/kg = $25
- Port fees: $100
- Customs clearance: $200
- Last-mile delivery: $150
- Total: $475 ($0.95/medal)
⚠️ For 25kg, air and sea cost almost the same. Air wins because it is 20 days faster.
Scenario 2: 2,000 Custom Medals (100kg total)

Scenario 3: 10,000 Custom Medals (500kg total)
✈️ Express Air (DHL):

- Security fee: $40

- Total: $4,960 ($0.50/medal)
🚢 Sea Freight:
- Freight: 500kg × $0.80/kg = $400

✅ At 500kg, sea freight saves you $4,110 (83% cheaper). Absolutely worth it.
The Breakeven Point: 50-75kg
Based on 2026 rates, here is the rule of thumb:
When to Use Each Shipping Method:
📦 Orders Under 50kg:
Use Express Air (DHL/FedEx). The speed is worth the extra cost because fixed fees dominate anyway.
📦 Orders 50-100kg:
Use Standard Air Freight. Cheaper than express, still reasonably fast (7-10 days).
📦 Orders Over 100kg:
Use Sea Freight. The savings are massive (50-80% cheaper), and the extra 20 days is worth it.
📦 Orders Over 1,000kg:
Use Full Container Load (FCL). You get your own shipping container, which is even cheaper per kg.
The 3 Exceptions: When to Use Air Even for Large Orders
There are situations where air freight makes sense even for 200kg+ orders:
- 1.You have a hard deadline: If your event is in 2 weeks and sea freight takes 30 days, you have no choice. Pay for air.
- 2.You are testing a new product: If this is your first order and you are not sure if it will sell, use air. Do not tie up cash in inventory for 30 days.
- 3.Peak season delays: During October-December, sea freight can take 45-60 days due to port congestion. Air might be worth it to avoid the delay.
The DDP vs. FOB Trap
Here is another thing suppliers do not tell you: DDP pricing hides the shipping cost.
When a supplier quotes you "DDP $2.50 per medal," they are including shipping in the price. But you do not know if they quoted air or sea. And you do not know if they are overcharging you on shipping.
How to Avoid the DDP Trap:
Always ask for two quotes:
- FOB price (product cost only, no shipping)
- Shipping cost breakdown (freight + all fees listed separately)
This way, you can verify they are not inflating the shipping cost. If their "shipping" is $1,000 but you know sea freight should be $550, they are pocketing the difference.
