When a factory tells you "MOQ is 500 pieces," they are not lying—but they are not telling you the whole truth either. Here is what they really mean.

Every buyer who contacts a Chinese factory hears the same phrase: "Our MOQ is 500 pieces." Or 1,000. Or 300. The number varies, but the message is clear: You cannot order less than this.

Except that is not true. MOQ is not a hard rule. It is a negotiation starting point. And as someone who has worked in this factory for 15 years, I am going to explain exactly why factories quote high MOQs—and how you can negotiate them down.

The Real Reason Factories Quote High MOQs

Let me be blunt: factories do not care about your order size. They care about profit per hour of machine time.

When we quote an MOQ of 500 pieces, we are not saying "we cannot physically make 100 pieces." We are saying:"At 100 pieces, the setup cost per unit is too high to make it worth our time."

The Economics of Die Casting (Real Numbers):

Fixed Costs (Same for 100 or 1,000 pieces):

  • Mold creation: $150 - $300
  • Machine setup time: 2 hours ($50/hour) = $100
  • Quality inspection setup: $30
  • Total Fixed Cost: ~$280

Variable Costs (Per Piece):

  • Zinc alloy material: $0.30
  • Plating & finishing: $0.40
  • Labor: $0.20
  • Total Variable Cost: $0.90/piece

Now let us calculate the cost per piece at different order quantities:

But Here Is the Secret: MOQ Is Negotiable

If you understand the economics above, you can negotiate. Here is how:

4 Ways to Lower MOQ Without Angering the Factory:

1. Offer to Pay the Setup Cost Separately

Say: "I understand the mold costs $200. I will pay that separately. Can you make 100 pieces at the variable cost rate?"
Why it works: The factory gets their setup cost covered, so they have no reason to refuse.

2. Simplify Your Design

Complex designs = longer setup time. If you reduce colors from 5 to 2, or remove 3D relief, setup time drops by 30-50%.
Result: Lower fixed costs = lower MOQ.

3. Commit to Future Orders

Say: "I want to test 100 pieces first, but if they sell well, I will reorder 500 pieces every quarter."
Why it works: The factory sees you as a long-term customer, not a one-time buyer.

4. Order During Slow Season

January-March is slow season for most factories. During this time, we are more willing to accept small orders to keep machines running.
Tip: Ask: "What is your slowest month?" Then place your order then.

When MOQ Is Actually Non-Negotiable

There are situations where the factory genuinely cannot go lower. Here is when:

  • ❌Custom Molds: If your design requires a brand-new mold (not a stock shape), the mold cost alone is $300-$800. At 50 pieces, that is $6-$16 per piece just for the mold.
  • ❌Special Materials: If you want brass instead of zinc, or real gold plating instead of gold-colored plating, the material cost is 3-5x higher. Small orders are not economical.
  • ❌Peak Season: October-December is peak season (holiday orders). During this time, factories prioritize high-volume orders. Your 100-piece order will sit at the bottom of the queue.

The "True MOQ" Formula

Calculate Your Real MOQ

True MOQ = (Fixed Costs) / (Target Price Per Unit - Variable Cost Per Unit)

Example: You want custom medals at $2.00 per piece.

  • Fixed Costs = $280 (mold + setup)
  • Variable Cost = $0.90 per piece
  • Target Price = $2.00 per piece

True MOQ = $280 / ($2.00 - $0.90) = 255 pieces

Translation: If you order 255 pieces, the factory can sell them to you at $2.00 each and still make a profit. Anything below that, and they are losing money.
